The process starts with preparing the piece and material, positioning everything correctly, shaping the upholstery around the curves, making clean relief cuts, stretching the material evenly, and securing it underneath with the proper upholstery tools.

That pneumatic hog ring gun sound means we're getting closer. 👀
When you're installing leather seats, the trimming and securing stage can make a big difference in the final result. On this Lexus IS250, we're working on the rear backrest and carefully positioning the cover before securing it with hog rings.
The pneumatic hog ring gun helps speed up the installation, but getting the upholstery positioned correctly is still what makes the difference.

DIY upholstery looks simple… until you get here. 👀

On this Lexus IS250 rear backrest, we're trimming the upholstery cover and securing it with hog rings. Getting the material positioned correctly before locking it down is important because you don't want to create unnecessary wrinkles or lose the shape of the seat.

Once you understand the sequence, the process becomes much easier. The right tools help too, but patience is still a big part of the job.

There’s more to installing leather seats than just putting the cover over the cushion.

Here we’re working on the rear cushion of this Lexus IS250 and using a pneumatic hog ring gun to pull and secure the upholstery into the right position.

If you’re doing this yourself, you don’t need to invest in a professional pneumatic tool. Manual hog ring pliers will work perfectly well for a DIY job. They just require a little more time and effort.

For us in the shop, the pneumatic tool saves time when we’re installing a complete interior. But whether you’re using a hand tool or a professional setup, proper placement of the hog rings is what matters.

Here's a closer look at the rear cushion on this Lexus IS250.

In this part of the upholstery process, we're using modern upholstery tools and hog rings to secure the cover to the cushion. You can do it by hand, but the right tools make the process much easier and save some time.
As we work the cover into position, you can start seeing how the leather seats will look once everything is finished.

This video only shows the rear cushion. We'll continue with the backrest and front seats as we move through the rest of the Lexus IS250 upholstery installation.

Ever wondered what happens before a Lexus seat starts looking finished?

After removing all the upholstery covers, we sort each piece and begin the loading process. This is where we attach the cover to the foam using hog rings and carefully work from the center.

It might look like a small step, but getting the tension right is important. Older foam can become compressed, so we have to make adjustments to get the cover sitting properly.

We also use a dull pocket knife for small relief cuts when necessary. Nothing fancy, just techniques we've learned from doing upholstery for years.

The better the loading is done, the easier the trimming and final installation will be.

2009 Lexus IS250 owners, have you ever wondered what actually happens underneath those seat covers?
For this upholstery job, we remove all the covers first, sort them by their proper locations, and then begin what we call the loading process.

Basically, we're using hog rings to attach the upholstery cover to the main section of the foam. The important part is getting the sequence right. We work from the center, make the necessary adjustments, and use small relief cuts when needed so the material can settle into position.
We also use a dull bucket knife for certain relief cuts. It isn't about cutting through everything. It's about giving the material just enough room to sit correctly, especially when the foam has compressed from years of use.

Once everything is loaded and positioned properly, we can move on to trimming and finishing the seat.

Sometimes the leather seats aren't the problem. The problem is what’s underneath them.

On this 2020 Cadillac Escalade, the foam cushion had shrunk over time. That caused the original leather cover to look too large and made the seat lose its proper shape.

Instead of replacing the leather, we replaced the foam cushion and worked with the original cover. We trimmed and stretched it carefully so the seat could get its shape back.

That’s why we always check what’s underneath before deciding what needs to be replaced.

If you've ever taken apart a car seat, you know that little click means you're doing it right.

This ASMR video follows the front seat upholstery removal on a 2009 Lexus IS 250 from start to finish. You'll hear the trim panel release, connectors unplug, hog rings being removed with pliers, and the factory upholstery separate from the foam before the new leather seats go on.

No music. No talking. Just the sounds we hear every day in the upholstery shop.

Don't Rush This Lexus Seat

Replacing leather seats starts with removing the factory upholstery the right way.
The 2009 Lexus IS 250 has heated seats, cooling, power seat motors, and plenty of hidden wiring. Knowing what to disconnect first helps prevent broken clips and damaged connectors while making the installation much easier.

This is the same process we use in the shop every day.
